Pilot. Learn. Scale.
Design pilots that can genuinely teach you whether a change works, for whom, in which conditions and what should happen before scale.
- Start with the decision, not the launch — A pilot should reduce uncertainty about a decision leaders genuinely have to make.
- Test realistic contexts, not only ideal users — A pilot with only enthusiasts tells you what is possible under favourable conditions.
- Collect outcome, implementation and experience evidence — A pilot needs evidence of what changed, whether the intended practice happened and what it took to make it happen.
- Use the pilot to redesign the change — Early difficulty can reveal what the system needs to change before scale.
- Scale, narrow, adapt or stop with explicit rules — A pilot is complete when evidence changes the next decision.
